Foam-Free Luxury Flower Decoration in Mumbai: How We Build Grand Florals Sustainably

A 20-foot floral arch at a Mumbai wedding usually gets four hours of admiration and then goes into a skip. Underneath the roses and orchids, most of that arch is built on floral foam — a plastic block that gets cut to shape, soaked, used once, and thrown out. On a single large installation, that can mean several dozen kilograms of foam waste that has no second life.

At The Botanists Story, we build our large luxury flower decoration installations on welded steel grids and hand-woven chicken wire instead. No foam touches our frames. This isn't a slogan we put on a proposal — it's a decision that changes how we plan, price, and fabricate every job. This post walks through exactly how the frames are built, what holds the water, what it costs against the old method, and why more of Mumbai's event industry is asking for this shift now rather than in five years.

Why Floral Foam Is Losing Ground

Floral foam, commercially known as Oasis, was developed in the 1950s as a phenolic-resin block that holds water and lets stems be pushed in at any angle. It made large-scale floral work faster to assemble, which is exactly why it became standard.

What it doesn't do is break down. It's a plastic that fragments into microplastic particles rather than decomposing, and those particles end up in drains and soil. The floral industry abroad has already moved on this. The Royal Horticultural Society banned floral foam from its own shows starting in 2023, which pushed designers working events like the Chelsea Flower Show to find other construction methods. The shift has since reached institutions with far older traditions than modern floristry itself: the Church of England's General Synod passed a motion in February 2026 asking its roughly 16,000 churches and cathedrals to phase out floral foam in favour of biodegradable methods.

Indian event design is catching up to the same standard, not lagging behind it. Wedding planners describe 2026 as the year "Eco-Luxe" — pairing high-end aesthetics with materials like bamboo, jute, and reusable florals — stopped being a niche request and became close to a default expectation. Mumbai's market, with its density of five-star venues and destination-style weddings, is where that expectation shows up first.

The Build: Steel Grids First, Chicken Wire Second

Dropping foam doesn't mean building smaller. It means building the frame before the flowers, not around a foam block.

Steel grids carry the load-bearing shape — floral ceilings, arches, mandap domes. We bend mild steel rod into the client's silhouette, weld the joints, and the frame goes into storage after the event for reuse on the next job with a matching shape. A grid built for a 12-foot circular mandap dome, for instance, gets reused on future circular domes rather than scrapped.

Chicken wire does the detail work the steel grid can't: the density of stem placement, the curve of a garland, the way a cluster of marigolds sits against a backdrop of orchids. We use 24-gauge hexagonal mesh, layered rather than laid flat — folded so that a stem has to pass through at least two layers of wire, spaced roughly an inch apart. That layering is what actually holds a stem in place; a single sheet of wire just lets everything slide around. Balled sections go into the deep points of a structure where we need a strong hold, while flattened, wider-gauge sheets cover the broad visible surfaces where stems need room to angle outward. Florists tracking 2026's material shift note the same pattern industry-wide: metal pin frogs, chicken wire, moss, rocks, and branches are showing up more often specifically because they're reusable and compostable, where foam is neither.

The build order matters more with wire than with foam. We place structural stems first — thick branches, gladiolus, heavy-headed flowers like proteas or large hydrangea heads — because they need the firmest anchor points and the most room to sit correctly. Once those are set, lighter stems and filler greenery go in around them, using the gaps that are left. Doing this in reverse, filler first, is the most common mistake we've had to correct when training new setup crew: soft stems get placed early, then get crushed or displaced when someone tries to wedge a heavy branch in later.

The trade-off is time. A chicken wire frame takes longer to weave and fill than pushing stems into pre-cut foam, and it takes more supervision, because a poorly folded layer will let stems slip within the first hour of a live event. We've made peace with that trade — the extra prep buys a structure we can reuse and a design that isn't boxed into a rectangular or cylindrical foam shape.

Keeping Flowers Hydrated Without a Water-Retaining Block

Foam's one real functional advantage was that it held water on its own. We replace that with four things working together, not just one substitute. Water tubes are fixed into the steel frame at intervals to act as small self-contained reservoirs. Damp sphagnum moss is packed around the wire base to buffer humidity and slow evaporation. Individual water picks handle stems that need direct hydration in spots too tight for a tube — a technique florists used for decades before foam existed. And for sections of a design that don't need continuous water at all, we use what florists call "hard greens": foliage such as camellia, salal, or bay leaf that holds its structure and colour without a water source, which lets us fill volume in a piece without adding hydration points we'd then have to maintain.

In Mumbai's humidity, that combination holds flowers through a full event day without wilting, though it does mean our setup crew checks moisture levels on-site before doors open and again partway through longer events, something a soaked foam block doesn't require. It's an added step, and we don't pretend otherwise — but it's a maintenance cost, not a design limitation.

Where Foam-Free Installations Usually Go Wrong

Not every foam-free attempt holds up, and it's worth being honest about why, because the failures are almost always technique problems rather than proof that the method doesn't work.

The most common one is under-layering the wire. A single sheet of chicken wire looks like enough support until stems start shifting a few hours into an event, usually because there weren't two full layers for each stem to pass through. The second is skipping the structural-stem-first order described above; when soft stems go in before the heavy ones, the whole arrangement loses its shape as soon as someone adjusts a branch. The third is treating steel grids as one-size-fits-all. A grid built for a flat backdrop panel doesn't distribute weight the same way a domed mandap structure does, and reusing the wrong shape under time pressure is how installations sag mid-event.

The fourth, and the one that causes the most client anxiety, is hydration miscalculation — under-tubing a large piece so that by hour three, the outer stems have dried out while the ones near the moss base are still fresh. This is why our setup process treats water distribution as a mapped-out part of the design, not an afterthought added once the flowers are in.

None of these are arguments for going back to foam. They're arguments for training crews properly before scaling up a foam-free build, which is a real cost in time that a lot of vendors underestimate when they first try to make the switch.

Cost: Where Foam-Free Actually Lands

The assumption we hear most often is that foam-free costs more. Over a single event, it can — fabrication and hand-weaving take more labour hours than cutting foam. Over repeated events, the steel grids flip that math, because the frame is a fixed asset rather than a consumable.

A sustainable mandap in India can run anywhere from roughly ₹50,000 to ₹3 lakh depending on complexity, and industry pricing data shows it landing close to cost-neutral against a traditional foam-built mandap once the savings on imported flowers are factored in. On our own jobs, the cost driver shifts from "how much foam and flowers did this use" to "how much flower volume and design detail does the client want" — the steel and wire cost is largely fixed once a frame exists.

What This Looks Like in Mumbai Specifically

Mumbai's event volume is high enough that foam waste from floristry alone adds up fast across a wedding season, especially between November and February when large-format weddings and corporate galas overlap in the same venues week after week. Sustainability consultants working with the city's venues point out that a genuinely sustainable event involves composting or donating the actual flowers afterward and sourcing them locally rather than flying them in — both of which cut cost and carbon footprint together. That only works if the flowers aren't glued into a block of plastic to begin with. Composting a rose is simple. Composting a rose embedded in phenolic foam isn't, because the foam has to be separated out first, and most events skip that step entirely.

Sourcing plays into this too. A large installation built on imported peonies or Dutch ranunculus locks you into flowers that were never going to compost cleanly at scale in the first place, given how they're shipped and treated for transit. We lean on Indian-grown stems wherever the design allows — marigold, mogra, tuberose, chrysanthemum, local roses — partly for cost, partly because they hold up better in a wire-and-moss structure than delicate imported blooms do, and partly because the end-of-life picture is simpler when the flowers were never flown in to begin with. Imported stems still have a place in specific designs, particularly where a client wants a colour or bloom shape that Indian growers don't produce, but they're the exception in our builds rather than the default.

Frequently Asked Questions

Does removing foam limit the size of an installation? No — if anything it removes a limit. Foam comes in fixed block sizes that installations get built around; a steel grid is bent to the exact shape the design calls for, so scale is a fabrication question, not a foam-supply one.

Does chicken wire damage stems? Woven and padded properly, it doesn't. It was standard practice in floristry long before foam existed and is still the preferred mechanic for detailed hand-tied work.

Do foam-free arrangements hold up as long as foam-based ones? For a standard event day, yes, with water tubes and moss maintaining hydration. For multi-day installations, our crew does a moisture check partway through, which a soaked foam block wouldn't need.

Is foam-free decoration pricier for a Mumbai wedding? Not on a like-for-like basis once you account for reused frames and local sourcing. It can cost more on a single one-off job with a brand-new custom frame; it evens out or comes in lower across repeat work.

Can an existing vendor's team learn this method, or does it require specialised staff? It requires training more than specialised hiring. The techniques — layered wire, structural-stem-first placement, mapped hydration — are learnable, but they take practice runs before a live event, not just a briefing on the day. Most of the failure points we see come from teams attempting the switch without that practice window.

Building without foam means more welding, more weaving, and more on-site checks than the industry default. We think that's a fair trade for florals that don't leave microplastic behind after a four-hour event. It's also, at this point, simply what large-scale luxury flower decoration should mean in a city with Mumbai's event volume — every steel grid we build gets logged, cleaned, and reused on the next matching job, and every chicken wire frame is rewoven rather than replaced.
